How Mattress Fulfillment Works

Mattress fulfillment splits two ways. Mattress-in-a-box ships UPS or FedEx in compressed packaging. Traditional mattresses go LTL freight. Both need oversized-friendly storage, carriers willing to take 100-pound dimensions, and a pack-out that doesn't crush the corners. A general 3PL fumbles either side and you eat the damaged returns.

Why mattresses are different from other ecommerce
Two distinct ship modes split the work. Compressed bed-in-a-box goes parcel and the customer expects same-week delivery. Traditional mattresses go LTL freight with residential delivery scheduling. Sizes run twin to California king. A bed-in-a-box that sits compressed too long degrades. A traditional mattress with a damaged corner gets rejected at the door. Customers expect a clean delivery and most won't tolerate a return process for an opened mattress.

How a mattress order moves through the warehouse
Receiving: cartons checked against the ASN. Compressed bed-in-a-box dates logged so older stock ships first.
Putaway: vertical or horizontal storage by SKU. Compressed boxes are not stacked under heavy weight.
Pick: by SKU and size. Bed-in-a-box pulls fastest stock first.
Pack: usually pre-packaged from the manufacturer. The 3PL adds outer protection if shipping mode requires it.
Label and ship: parcel for in-a-box, freight for traditional, with residential delivery scheduling where needed.
Where mattress fulfillment gets tricky
Oversized parcel costs. Dim weight kills margin if the pack is loose. A snug carton with no dead space is the difference.
LTL freight scheduling. Pickups, residential delivery surcharges, and limited delivery windows. The 3PL has to manage the routing.
Compression time. A bed-in-a-box compressed too long degrades. Older inventory ships first or the brand wears the loss.
Returns. Mattresses can rarely be resold once opened. Even unopened returns are expensive to handle. A clean returns policy at the brand level limits exposure.
Carrier damage. Pressure damage to corners is the most common issue. Pack-out and carrier handling both matter.
