Why 3PLs Lose Inventory and How to Demand Better Accuracy

Your inventory record is the contract between your storefront and your warehouse. When the record is wrong, every downstream system breaks. You oversell. You backorder. You ship wrong items. You eat chargebacks. You lose customers.

Why inventory accuracy slips at most 3PLs
Most accuracy problems trace back to the same five gaps:
No barcode at receiving. When inbound counts are eyeballed, every error rolls forward.
No scan verification at pick. A pick list without a scan check is a guess.
No lot or expiration tracking. Mixed lots in the same bin guarantee FEFO failures for regulated SKUs.
No routine cycle counting. If you only count once a year, drift compounds for 364 days.
System and physical drift. When your WMS doesn’t sync to your storefront in real time, you oversell what you can’t ship.

The standards to demand from your 3PL
Here is the checklist a buyer should put on the table before signing:
Barcode scanning at receiving, putaway, picking, and packing
Lot tracking and expiration tracking for any regulated SKU like supplements, beauty, or food
FEFO (First Expired, First Out) picking for items with expiration dates
Cycle counts on at least a monthly cadence with a written report
Real-time WMS sync to your storefront and ERP
A written inventory adjustment policy that defines who pays for shrinkage
A documented inventory accuracy KPI with the last 12 months of performance
If a 3PL can’t answer any of those questions on a first call, the answer is no.

From the brand’s side, it looks like this. Your storefront and your WMS show the same number every morning. Your monthly cycle count adjustment is under 1% of inventory value. Your customer service team isn’t fielding where-is-my-order tickets caused by stockouts. Your retail compliance scorecards stop dinging you for short-shipped pallets.
Operationally, it looks like this. Every SKU has a barcode. Every pallet has a license plate. Every pick is scan-verified. Every receiving discrepancy is logged within 24 hours. Every cycle count variance gets root-caused, not just adjusted.
